Every engagement stops at a decision-ready roadmap. XI is not affiliated with any software or hardware vendor, and does not build, configure or manage the systems it recommends — so every recommendation is judged purely on fit for your business.
Phase 01
Current-State Diagnosis
Before recommending anything, we establish an accurate, evidence-based picture of how your business actually operates today — not how the org chart says it does.
What's involved:
- Stakeholder interviews across key functions
- Review of core processes, systems and data flows
- Identification of manual workarounds, bottlenecks and duplicated effort
- A plain-language summary of where friction actually lives
You receive: a current-state report, written for business leaders — not an IT audit document.
Not included
Fixing what's found. Diagnosis identifies issues; it doesn't resolve them.
Phase 02
Digital Maturity Mapping
With the current state established, we benchmark your organisation against a structured digital maturity framework — covering areas such as process automation, data and reporting, customer-facing technology, and digital skills.
What's involved:
- Scoring against a maturity framework, by function and overall
- Comparison against typical maturity levels for UK SMEs in your sector
- Identification of the highest-value gaps — not just the most visible ones
You receive: a maturity scorecard with commentary, showing where you stand and why it matters.
Not included
Vendor or product selection. Mapping identifies gaps, not the tools to close them.
Phase 03
Roadmap Creation
The diagnosis and maturity assessment feed into a single, prioritised roadmap: what to do, in what order, and why — sequenced by impact, dependency and realistic organisational capacity.
What's involved:
- Prioritised list of initiatives, sequenced over a realistic timeframe
- Dependencies and effort/complexity indicators for each initiative
- Guidance on what to look for when selecting an implementation partner
You receive: a roadmap document ready to hand to an internal team, or to brief an implementation partner of your choice.
Not included
Implementation, build, configuration or ongoing management. XI's engagement ends at a decision-ready roadmap — deliberately, so the plan isn't shaped by who's going to build it.
What Happens After
You choose who executes the roadmap.
The roadmap is written to be handed off — to an in-house team, a development agency, or a software vendor you select independently. XI has no financial relationship with implementation providers, and does not take referral fees. If you'd like a second opinion while you're evaluating implementation partners, that's a conversation we're happy to have separately.
